A beauty device, its charging cable, a skincare formula, a molded tray and a printed gift box can involve five different suppliers.

Each supplier may be on schedule while the finished set is still weeks away from shipping.

1. Give the whole project an owner

Name one person to maintain the master schedule and another to approve commercial or specification changes.

At each factory, record the sales contact, a production contact and an escalation contact. Confirm who can authorize a revised completion date or approve rework.

A useful update records the completed milestone, supporting photographs or documents, the next due date, the person responsible and any decision holding up work.

“Production is progressing” gives the buyer very little to act on.

2. Create a project file that survives a change of contact

Build the file before paying deposits. Give every document a date and revision, and keep approved files separate from working drafts.

RecordWhat it should identify
Product specificationSKU, model, dimensions, materials, colour and approved functions
Samples and artworkSample reference, photographs, drawing revision and approved print file
Purchase commitmentSupplier legal name, quantity, unit price, payment milestones and delivery terms
Quality agreementCheckpoints, sampling or full-check scope, defect criteria and release authority
Assets and stockTooling location, ownership or usage agreement, remaining components and paid inventory

Store the records where the buyer and agreed project contacts can retrieve them.

A photograph of an approved device is useful; its exact model, settings, accessories and specification revision make it usable for inspection.

For molds and artwork, see our tooling and file custody guide.

3. Schedule the dependencies between factories

Start with the required arrival date and work backward through shipping, final packing, inspection, assembly and production.

Add time for the tests and approvals that must happen before the next supplier can proceed.

Decide which late component can ship separately and which one prevents the entire set from being completed.

4. Check quality before the final carton is sealed

Use an inspection plan that follows the product's main risks.

For a beauty device, this might include the approved model, accessory count, charging behaviour, selected operating checks, cosmetic finish and label placement.

Record what was examined, how many units were checked, which defects were found and what happens next. Keep accepted goods separate from lots awaiting rework.

The pre-shipment inspection guide explains how to define the sampling, defect and reporting arrangements.

5. Treat a salesperson's departure as a formal handover

When a contact changes, ask the factory to introduce the replacement and confirm the production and escalation contacts.

Send a short reconciliation pack rather than forwarding an entire chat archive:

  • Current purchase orders, deposits paid and outstanding payment milestones.
  • The approved specification, sample and artwork revision for each SKU.
  • Completed work, remaining quantities and the latest production photographs.
  • Open defects, pending approvals and agreed corrective actions.
  • Tooling, materials and inventory held at the factory.
  • The next delivery commitment and the person confirming it.

Ask the replacement contact to acknowledge this list and identify any disagreement. Resolve differences against purchase orders, payment records and written approvals.

Verify any requested change of bank account through an established company contact and your normal payment controls before sending money.

6. Keep changes visible across the whole set

A different cable length may require a new tray cavity. A larger bottle may change the carton dimensions and shipping volume.

Log each proposed change with the affected SKU, reason, cost, timing and approval status.

7. Consolidate only goods that are ready to travel

Prepare one inbound list for supplier, purchase order, SKU, quantity and expected arrival. On receipt, reconcile the goods with that list and record shortages or visible damage.

Allocate accepted quantities to the correct destination before combining cartons.

State the delivery term and named location in the quotation. EXW, FOB Guangzhou and DDP assign different responsibilities.

Under DDP, the seller handles import clearance and applicable duties and taxes to the agreed destination, with goods ready for unloading.

Confirm that arrangement for the product and country before booking. ICC's Incoterms guidance explains the framework.

8. Put coordination into the scope of work

GAMU supports Multi-Factory Consolidation & Dedicated Project Management from Guangzhou, connecting factory sourcing, OEM development, inspection, packing and shipping coordination.

The agreed work can cover the full project or specific stages with suppliers you already use.
